What the owner reported

The owner of this BMW X1 noticed the gearbox had started to slip on gear changes. When pulling away and when the gearbox shifted from second to third gear, there was a brief moment where the car felt like it was not pulling properly before the gear engaged. The car

This BMW X1 runs an 8-speed automatic gearbox. Inside it are multiple clutch packs, each responsible for one set of gear ratios. When a clutch pack wears, the gearbox loses grip on that gear range, which shows up as a slip or a surge on gear changes.

The torque converter sits between the engine and the gearbox, transmitting the engine's power to the gearbox input shaft via a fluid coupling. Inside the torque converter is a lock-up clutch that locks the converter solid once the car is above a certain speed, improving efficiency. When the torque converter lock-up clutch wears out, the converter can no longer lock cleanly, and you get the shudder and noise the owner described.

How we diagnosed it

We road tested the car to feel the slip and locate the noise, read the gearbox with our BMW ISTA-compatible diagnostic tools, then removed the gearbox and stripped it down on the bench. The slipping traced to worn clutch packs, with the friction material at the end of its life, and the torque converter showed the matching wear: its lock-up clutch surface could no longer grip cleanly, which was causing the noise and shudder.

Both needed replacing. Fitting a new torque converter to a gearbox with worn clutch packs would not fix the slip, and overhauling the gearbox without replacing the worn torque converter would leave the noise and shudder in place.

Why the gearbox and torque converter wore together

The torque converter and the gearbox clutch packs wear for the same underlying reason: friction surfaces that eventually wear thin from use. On high-mileage automatics we often find both the torque converter lock-up clutch and the internal clutch packs worn at the same time.

The torque converter clutch debris from a worn lock-up clutch can also circulate through the transmission fluid and accelerate wear on the clutch packs inside the main gearbox. This is one reason replacing the torque converter at the same time as a gearbox overhaul is the cleaner approach: new fluid in a clean system, rather than new packs contaminated by debris from an old converter.

What we did

We did a full gearbox overhaul and replaced the torque converter together in one job.

Gearbox overhaul:

  • Removed the gearbox from the car.
  • Stripped it completely and inspected all internal components.
  • Replaced all clutch packs, seals, gaskets and internal consumables.
  • Cleaned the valve body and confirmed it was in serviceable condition.
  • Rebuilt the gearbox.

Torque converter:

  • Replaced the worn torque converter with a quality replacement unit.
  • Refilled the gearbox with fresh BMW-spec ATF.

Additional work:

  • While the car was in, we also replaced the valve cover gasket, which had a minor oil leak. This was an opportunity repair that saved pulling the engine later.

After all work: connected our BMW ISTA-compatible tools, ran the gearbox adaptation routine, confirmed all faults cleared, and road tested to confirm smooth and clean gear changes with no noise or shudder.
